AI Success Plan

Where Acme Building Maintenance is losing time today, what we recommend building, and the order to build it in.

Executive Summary & Methodology

What we looked at, how we assessed it, and the headline takeaways
Executive summary

Acme Building Maintenance as an organization generally has well-defined processes & well-organized data. The information Acme Building Maintenance needs already exists in Workforce, Jobber, QuickBooks and HubSpot. People move it between those systems by hand, and that is where most of the automatable time each week goes.

We identified 52+ staff hours per month, directly recoverable across the team, among 9 AI opportunity areas across:

The goal for Acme Building Maintenance is to create breathing room for its team. We want to give the team back enough time to do the work properly rather than just keep up, and take the Business Owner out of the middle of every estimate. The 9 areas are grouped into 4 waves so Acme Building Maintenance can start where the return is clearest instead of committing to everything at once.

Methodology

We conducted 5 stakeholder interviews with leadership and staff, around 2 hours each, most of them screen-shared live:

Afterwards, we walked through every finding and number back past the Business Owner on a confirmation call. All ideas & proposals proved realistic & valuable, with a few slight adjustments.

Every number & figure in this AI Success Plan traces to a transcript. Where a number could not be confirmed it is marked unconfirmed rather than estimated.

Division Findings

The main pains found in each division or interview
Summary of main findings

The Business Owner is the bottleneck for estimations

The Business Owner owns all estimation sheets besides window cleaning & B2C and personally reviews all 6 to 8 B2B estimates a week. This bottleneck is a key limitation in sales & growth, as getting more estimates out there means more jobs.

The team is at capacity, exacerbated by repetitive tasks

  • The HR & Admin Manager spends 8.5 hours a week on invoicing, receipts and AP, and timesheet checking.
  • The Marketing Specialist loses 2 to 4 hours a week finding usable photos.
  • The Project Estimator manually re-maps square footage to window size when moving data from takeoff to the calculation sheet.

The data exists, but it moves by hand

  • Hours live in Workforce, jobs in Jobber, money in QuickBooks, customers in HubSpot.
  • Monthly KSIs, weekly KPIs, and marketing reports are currently assembled by hand.

The vast majority of these platforms have robust APIs. We just need to automatically pull from & move data around these systems.

Findings from individual areas

All findings from the 5 interviews we conducted with Acme Building Maintenance staff across leadership, operations, marketing, estimation, and admin.

Prioritized Opportunities

Top custom solutions plus the off-the-shelf AI tools worth adopting now
Existing solutions

Using existing tools and methodologies.

AI meeting notetaker
For the HR & Admin Manager

The HR & Admin Manager has a desktop, and the executive meetings happen in the conference room, so this has to be recorded from a phone.

"I don't have a laptop that I could take into the meetings, and we usually have the meetings in the conference room. So I don't have my computer to use it [...] as far as the meeting notes, I don't have a mobile, I just literally record on my iPhone and get the transcript from there."HR & Admin Manager

Today she records on her phone, pulls the transcript off manually, screenshots her handwritten notes, then rebuilds the summary in the format the team expects & updates the dashboard.

Acme Building Maintenance already uses Fathom.

Claude & Claude Design
For the Marketing Specialist

The Marketing Specialist described rebuilding an AI-generated social graphic shape by shape in Illustrator, redrawing the border and placing the icon by hand, because the edits he needed weren't possible any other way.

Claude Design removes that step, with a configurable brand & asset pack. It generates editable graphic designs instead of uneditable AI-generated images.

Saved AI Projects
For anyone already using AI

The HR & Admin Manager already runs a ChatGPT project that formats her executive summary. The Project Estimator cleans up scope descriptions, the Business Owner screens resumes & pulls key terms out of RFPs, the HR & Admin Manager reads expiry dates off COIs.

One saved project per recurring task costs nothing & makes the AI use that's already happening consistent.

"I don't want to say mindless work, but it's really important because, Lord forbid, I forget to enter a receipt. If I could just create a bill, specify what job it's for, and then maybe AI could just plug it into our expenses on Jobber. That'd be amazing."HR & Admin Manager

  • The same receipt gets handled in 3 places. That's ~1 to 1.5 hrs/wk.
  • Entering the job expense in Jobber is easily missed.
  • Reimbursements get tracked by the HR & Admin Manager typing [PAY] in front of the filename & the Business Owner deleting it by hand once he's paid. That becomes a status the system owns.

Why a build and not a prompt

Connectors may not exist out of the box in ChatGPT for most platforms. Also, a prompt still needs someone to run it.

What changes

The team is never behind on reports and data, and no more manual time goes into hunting down data that can be pulled instantly with an API.

Data & API access

6Weekend productivity analysis: hours vs. work completed, by projectBusiness OwnerSheets, Jobber
  • The same hours get entered twice, for every tech, every week. ~2.5 hrs/wk of the HR & Admin Manager's time, mostly cross-checking Workforce, Jobber, and the Sheet.
  • Days with multiple jobs get split with educated guesses.
  • Missed clock-ins hold up everything downstream.
  • The Business Owner spends 2-3 hrs of his weekend on the productivity analysis.
Two options
  • Option A, automate what exists. Daily sync of Workforce hours into the master timesheet & Jobber, splits calculated, anomalies flagged. Weekly analysis assembled before the weekend. Keeps all 3 platforms in sync.
  • Option B, consolidate first (recommended). Clock in & out in Jobber, push to Workforce for payroll & to Sheets. Workforce still handles overtime & custom pay periods.

The Sheet is doing 3 jobs today: invoice tracking, hour splitting, and productivity analysis.

What changes

The HR & Admin Manager enters nothing twice, the Business Owner's weekend analysis becomes a quick review, and missed clock-ins get flagged the next day instead of at the end of the week.

Pro covers steps 4, 6, 7 & 9 for the top 3-4 services. The entire new flow is Pro++.

What breaks today
  • The calc sheets are detailed but extremely hard to use. There are separate calc sheets for each service, but the Project Estimator can only do window cleaning.
  • The Project Estimator needs to map window dimensions to S/M/L sizes on every single project.
  • Job descriptions get written by hand, cleaned in ChatGPT, then reviewed again by the Business Owner.
  • The Business Owner reviews 6 to 8 B2B estimates a week, taking ~2-4 hrs/wk. He tracks his own estimating time as a KSI because he wants it to come down.

What changes
  • The Project Estimator & the CSRs can price services only the Business Owner can price today.
  • The Business Owner reviews instead of building, and reviews something already checked.
  • More estimates go out, which is the actual revenue constraint.
Data access

Square Takeoff, HubSpot, the existing Excel calc sheets & the Business Owner's formulas, the proposal template.

How it pays back

In jobs won, not hours saved. Acme Building Maintenance needs to send about $1M of proposals a month across 24-32 proposals, so the average is ~$31K. At a 30% close rate & the 15% margin target, each extra job won is worth ~$4.7K. Pro pays for itself after about 4 extra jobs, roughly 2 more proposals a month for 6 months. Pro++ takes about 5.

"So it's (the collections SOP) really intricate. And honestly, we don't do this because it's just nobody has time for it. We have 31, which is horrible. [...] Usually we don't let it get that bad, but it's just a time thing."HR & Admin Manager

Form: Headless automation with email notification. A daily contact list and created QuickBooks tasks.

What breaks today
  • 31 invoices outstanding at the time of the interview, & DSO sits at ~20 days.
  • The SOP has 6 escalation stages, and it's very hard to ensure they all happen.
  • Every call starts by hunting for context across QuickBooks tabs.
The new flow

Daily, the new system will sweep QuickBooks for notes, incorporate the SOPs, and send an email notification to those responsible for collections that includes a daily contact list.

What changes

The escalation SOP actually runs, because the system tracks the stage, and the HR & Admin Manager can hand collections to the Collections Assistant.

What breaks today
  • Subcontractor COIs, W-9s, contractor agreements, workers' comp, licenses & certs get collected by email and tracked by hand across Drive & Monday.
